How to Choose a Fractional CTO: What to Look For

A fractional CTO should give you clear priorities, control over technology spending and someone accountable for getting the work done. Choose a leader who has delivered those results in a business facing problems like yours.

Ask what they personally delivered, what it cost and how they handled setbacks. Their answers and client references should show you how they will lead your people and suppliers.

Match fractional CTO experience to your business

Match their experience to the job: integrating an acquisition, rebuilding a software product or getting disconnected business systems working together.

  • Relevant delivery experience. Ask for an example with similar constraints: budget, team size, suppliers, timescale and operational disruption.
  • Commercial judgement. Look for someone who connects technology decisions to margin, service, cash flow or growth, and can explain which work should come first.
  • Leadership across teams and suppliers. Ask how they set priorities, resolve disagreements and hold teams and suppliers to their commitments.
  • Evidence of results. Ask what improved, how it was measured and what their own contribution was. Follow up with a client who saw the work through.

Interview questions for a fractional CTO

Give each candidate the same business problem. Use these five questions to test how they would tackle it:

  1. What would you examine first, and why? Ask them to name the first priority and explain its effect on cost, service or delivery.
  2. What would you take responsibility for delivering? Ask which decisions they would own, which need your approval and what support they need from your team.
  3. Describe a difficult decision you got wrong. Ask how they recognised it, corrected course and dealt with the commercial consequences.
  4. How have you dealt with an underperforming supplier? Look for a clear account of the evidence, action and outcome.
  5. What would make this engagement unsuccessful? Expect specific answers about the time, authority and access they need to deliver.

Check fractional CTO references and team fit

Speak to a founder or executive who worked directly with them. What improved? Did they deliver when promised? How did they handle missed deadlines or overspending? Ask what still landed on the client’s desk.

Let your team meet them. Look for someone who listens, challenges decisions constructively and makes it clear what happens next.

Warning signs when choosing a fractional CTO

Ask why a proposed platform or replacement is needed and what it will improve. Vague deliverables, unexplained supplier preferences and too little time for the work are reasons to challenge a proposal.

A capable CTO can explain a technical choice through its cost, operational impact and consequences. You should leave the conversation able to make a decision.

Compare fractional CTO fees and responsibilities

Compare the total fee alongside the work included, who will deliver it and how much time they will commit. Ask what is charged separately and how changes to the scope are agreed.

Seneca’s indicative rate is £1,100 per day ex VAT. Two days a month costs £2,200 per month ex VAT. Typical fractional engagements use two to four days a month. We agree the time around the work you need done. Longer-term discounts are agreed separately.

There is no standard minimum commitment. We agree the scope, fee, engagement period and review points with you before starting.

Questions about selecting a fractional CTO

What experience should a fractional CTO have?

Look for experience delivering the work you need: scaling operations, integrating acquisitions, managing suppliers or leading a software team. Ask what they personally delivered, then check it with a previous client.

Does a fractional CTO need experience in my industry?

Prioritise industry experience when regulation, operating conditions or specialist systems are central to the job. Otherwise, focus on experience with businesses of your size facing similar operational and commercial problems.

How can I assess a fractional CTO if I am not technical?

Give each candidate the same business problem and ask them to explain the options, costs, trade-offs and first actions in plain English. Ask a previous client how they handled difficult decisions and whether the agreed work was delivered.

What should we agree before a fractional CTO starts?

Agree the outcomes, responsibilities, decision-making authority, days, availability, fee and review arrangements. Confirm the engagement period and notice terms individually. At Seneca there is no standard minimum commitment.

Tell us what is holding the business back. We’ll discuss the priorities, the work we would take responsibility for and what it would cost.
